Teams with the same composition can function in completely different ways. The dynamics, the commitment and the way team members talk to each other make the difference. As a team coach you stand right in the middle of that field of forces.

Description

During this course you learn to observe closely what is happening below the surface, both in yourself and in the team. You take an independent position and look systemically at what is going on: which patterns support collaboration and which keep the team stuck?

Through a variety of working formats, you experience at first hand which interaction patterns work and which do not. You gain a deeper insight into group dynamics and into the competence of collaboration. This teaches you to define your role as a team coach clearly and to trust in it.

The course is practical and experience-based. You work with your own cases, practise with fellow participants and receive feedback from an experienced trainer.

Topics

  • Success factors in team coaching: the real coaching question, responsibility and the desired outcome
  • From drama techniques to winner techniques when team dynamics stall
  • The phases of team development: forming, storming, norming and performing
  • Intervening in conflicts and your own conflict-handling style
  • A systemic view of teams: undercurrent and surface current
  • The three hats of the team coach: leader, manager and coach
  • Recognising and handling projection mechanisms
  • The emotional stages of change and how to make them open to discussion
  • Working with group roles and group norms
  • Bringing in and discussing your own cases

Result

After this course you recognise the stages of team development and the group roles within a team. You formulate coaching questions and desired outcomes clearly, look systemically at what is going on and apply targeted interventions suited to the stage the team is in. You understand the emotional stages of change, can guide teams better in their responsibilities and ways of working together, and know how to increase a team's capacity for self-reflection and its motivation.

Target audience

This course is suitable for leaders, (project) managers, (organisational) consultants, coaches and trainers who want to develop into a team coach. You want a solid theoretical and practical foundation in team development and group dynamics, and you want to learn to make invisible mechanisms, roles and patterns within a team visible by looking at them systemically.

Teaching method

The course is strongly experience-based. You learn by doing: practising with working methods, discussing your own cases and receiving feedback from the trainer and fellow participants. Beforehand there is an intake in which your learning objectives are identified, so that the programme matches what you need. We work in small groups to ensure a safe atmosphere and sufficient personal attention.

Prior knowledge

No specific prior knowledge is required. Experience of guiding or leading teams is an advantage.

In-company

Would you like to organise this training for a whole group or several groups? This can be cost-effective. For example, we can tailor the content entirely to your organisation, and training a whole group is also cheaper.

Are you looking at large numbers of participants or a complete academy? That involves a great deal. Consider planning and communication, for example, or identifying and agreeing the objectives and content of the training. Or differences in level, feedback mechanisms and safeguarding. Fortunately, Learnit has extensive experience in this field (more than 25 years) and we are happy to help you through this process.

The training is given in Dutch as standard. The trainer has a good command of English. English-language course material can be used. With a minimum enrolment of 3 participants, the training can also be given entirely in English.

  • “Under highly professional guidance, as a team of 18 people we made real progress in just 4 half-day sessions in the area of expectations and communication with each other. There turned out to be more beneath the surface than we had thought beforehand; this came out into the open and was discussed properly. We evaluate the agreements together every two years in order to keep to what we agreed.”

No specific prior knowledge is required. Experience in guiding or managing teams will help you connect quickly with the material and practise with your own cases.

You work on themes such as the success factors of team coaching, the stages of team development, systemic observation, conflict handling, the three hats of the team coach and projection mechanisms. Theory is immediately linked to exercises and to situations from your own practice.

Systemic team coaching means approaching a team as a whole, with its mutual relationships, patterns and positions. You look not only at what happens visibly on the surface (tasks, agreements), but also at the undercurrent: loyalty, place, ordering and whatever remains unspoken. From an independent position, you make that dynamic open to discussion.

A leader steers on results and behaviour, a manager organises processes and resources, and a team coach guides the team in its development and collaboration. In the course we call this the three hats. As a team coach it is crucial to switch between them clearly, because otherwise you are not detached enough to coach.

Commonly used phases are forming (getting to know each other), storming (friction and taking up positions), norming (agreements and cooperation) and performing (effective performance). Each phase calls for different interventions. In the storming phase the emphasis is on conflict management, in the norming phase on making agreements and in the performing phase on refining cooperation.

Conflicts are part of team development, especially in the storming stage. As a team coach you first examine what is really going on beneath the conflict: which interests, positions or unspoken expectations lie underneath? You then make the dynamic open to discussion, create movement and help the team to make agreements that will hold. Insight into your own conflict-handling style helps you to remain effective.

Projection means attributing a characteristic or feeling that belongs to you to someone else. In teams this happens constantly: one team member becomes 'the critic', another 'the weak link'. As a team coach you often act as a projection screen for the team. By recognising and examining projections, you help the team to break patterns and take ownership.
